Microsoft built its own model. Apple paid Google $1B for one. Both routed around OpenAI in the same week. Within 18 months, "which model do you use" will be as boring as "which cloud region." Own the customer. Rent the model. Never the other way around.

The agent is not the product. The control plane is. Microsoft just sold every IT dept a panel to govern agents that aren't even theirs, running on AWS and Google. They don't win by being first. They win by being the layer everything plugs into. Are you the agent or the registry?

Walmart cut 1,000 corporate jobs and rebuilt the org chart around AI agents instead. Founders, stop watching OpenAI for signals on where AI is going. Watch the world's largest employer. B2B SaaS won't die from AI features. It'll die from org charts that no longer need the seat.

Every stalled AI rollout I see has the same missing piece. Not the tool. Not the budget. The owner. Ask one question this week: who gets fired if this fails? If you can't answer, that's your problem. Not the tech. Speed compounds. Indecision compounds faster.

Compute is the new oil. Elon called Anthropic evil, then leased them 220,000 GPUs for billions a year. Whoever owns the rails you run on ends up with leverage you never negotiated for. AWS did it. Stripe did it. Plan for the day they compete with you.
