The 128K context window is a lie.
Subtract your system prompt. Your tool schemas. 40 turns of history. Your RAG chunks. What's left — the effective window — is 40–60% of what you were sold.
And inside even that, attention sags in the middle. "Lost in the Middle" is real: your agent technically read it, but didn't retain it.
The reflex fix is summarization. Don't. It's lossy — it eats the one contract clause worth millions.
The better pattern: stop holding the whole structure in memory. Move the payload OUT to an external store. Keep a 52-byte pointer IN. Dereference on demand.
IBM ran exactly this on a production agent workflow: 20,000,000 tokens → 1,000. A 20,000x cut. Same capability, higher reliability.
