Everyone keeps saying “just build on top of the models.” Okay. But let’s think this through for a second. Last year the model companies were infrastructure. APIs. Neutral territory. Now they’re shipping apps. Coding tools. Assistants. Workflow software. They’re not staying in their lane. And honestly, why would they? If you’re building something horizontal — coding, marketing, general productivity — you’re building in the exact markets that are too big for them to ignore. Of course they’ll enter. The TAM is massive. The distribution is theirs. The compute is theirs. So if you’re a small team, what are you actually doing? I keep coming back to three lanes. First: go painfully vertical. Not “AI for sales.” I mean AI for a very specific type of sales team with a very specific workflow and weird internal tools no one else understands. Own the data. Own the integrations. Know the edge cases better than the customer does. That’s annoying to build. That’s the point. Second: high-liability domains. Tax. Healthcare. Legal. Places where mistakes aren’t “oops” — they’re lawsuits, audits, or worse. Big public companies don’t love sitting that close to risk. Smaller companies can move faster there, if they actually understand the domain. Third: markets that aren’t glamorous. There’s money in places that don’t look good in a press release. Big brands have reputations to protect. You don’t. That asymmetry is real. If you want the “make good money without selling your soul. ” path, sure — hyper-vertical B2B in the U.S., selling to law firms or financial institutions. That’s probably the cleanest version. But let’s not romanticize it. It’s still competitive. It still takes capital. It’s still brutal. The mistake I see founders make is trying to out-general the generalists. That’s ego.
